AI Use Case Workshop: Score, prioritise and pick the AI use case that pays off – with a project sketch you can take to budget

AI Use Case Workshop with N3XTCODER

An AI use case workshop with N3XTCODER is a 1-2 day working session that turns "we should do something with AI" into a ranked, defensible shortlist of real AI use cases scored against your data, plus a project sketch you can take to budget.

It is the same AI strategy workshop and AI discovery workshop method we run before our paid build engagements – the difference is that you can stop after the workshop or carry on with us into delivery.

What this means in practice

A leading member network, came to us with a knowledge chatbot problem. Off-the-shelf OpenAI Assistants with file search had been unreliable and accuracy was critical. In a focused use case workshop we mapped their data sources, scored the candidate against impact, feasibility, data and risk, and produced a four-sprint scope: n8n in Berlin for orchestration, Qdrant in the EU for vector search, GPT-4 via Microsoft EU sovereignty as the LLM, with HumHub integration. Version 1 is now in production serving more than 1,000 network members, time-aware, and operated by a non-developer team. The same scoring pattern shaped our work for the German Insurers Association (GDV) across tens of thousands of policy documents for 400+ member companies, and a Civic Coding-funded AI transcription pilot for Tannenhof Berlin-Brandenburg on EU-hosted infrastructure.

Defensible scoring icon

Defensible scoring

  • Every use case scored against impact, feasibility, data availability and risk
  • Evidence you can show your CFO, not slideware

How it works

1. Map and surface

  • Map the processes and questions your team keeps re-answering * Surface candidate AI use cases from real pain points * Identify the data sources you can realistically draw on first

2. Score and prioritise

  • Score each candidate against impact, feasibility, data and risk * Pick the top use case with your team in the room * Define what a successful first version looks like

3. Sketch and plan

  • Sketch the project: data, model, integrations, human-in-the-loop * Estimate effort and outline a delivery timeline * 48-hour written summary

Why N3XTCODER

We bring a decade of impact-tech experience and more than 160 AI projects since 2019. We do not run inspiration days. We run scoping sessions and build engagements that ship, the way we have delivered AI for the organisations below:

  • AI for Impact – free 5-chapter video course built with Microsoft Germany, more than 100,000 learners reached, presented by AI clones of N3XTCODER's own team
  • A leading member network – production retrieval-augmented generation (RAG) chatbot serving 1,000+ HumHub members on n8n + Qdrant + GPT-4 via Microsoft EU, delivered in four sprints
  • GDV (German Insurers Association)AI Knowledge Assistant over tens of thousands of policy documents for 400+ member companies
  • A leading German association – AI Member Platform combining chat-based discovery with traditional category filters
  • A leading donation platform – AI email agent classifying enquiries and drafting replies with mandatory human review, currently in pilot, on N8N and Azure OpenAI
  • Tannenhof Berlin-Brandenburg – Civic Coding-funded AI transcription pilot for therapy sessions on EU-hosted infrastructure, with output formatted for German Pension Insurance reporting
  • Civic Coding – AI consultation across 100 social-impact projects under Germany's federal initiative
  • Default stack: n8n in Berlin, Qdrant in the EU, Azure OpenAI via Microsoft EU sovereignty, plus open-source EU alternatives like Mistral and Milvus on request.

Honest constraints

A workshop is not a substitute for a real prototype. If you need proof that AI can do the job before committing budget, the cleanest path is to leave the workshop with a four-sprint scope and start building – the way a leading member network did.

AI does not fit everywhere. Rule-based automation already works for some processes. For others, the cost of a wrong AI answer cannot be tolerated even with human review. For both, the honest answer is "not now, and here is what to do instead".

If your data is not ready, no workshop will fix that. The answer is usually a smaller, less glamorous data project before any AI – not more workshops.
